This is the most common situation, and the one that usually gets the worst advice. The company has a system that half works: it does three things well, two badly, and there are four more solved in spreadsheets. And then somebody shows up recommending you throw it all away and start over.
That is almost never the right answer. There are three paths, and choosing well between them is worth more than any technology.
1. Integrate
The current system stays and what is missing gets connected to it. This works when what you have does its job well but talks to nothing: inventory on one side, sales on the other, and somebody copying between the two.
It is the fastest and cheapest path. The deciding question is whether the current system lets you connect: whether there is a way in and out of it, or whether it is a closed box.
2. Extend
What is missing is built as a new piece alongside, using the same data. This works when the system handles the basics well and what is missing is the part specific to your business, which no packaged program will ever bring.
The risk here is ending up with two systems stepping on each other. You avoid it by defining from the start which one owns each piece of data: if the customer is created in one, it is not created in the other.
3. Replace in stages
The old system is replaced module by module, not in one go. This works when what you have no longer holds up, but switching it off on a Monday morning is unthinkable.
It is slower and more expensive than a full replacement, and it is still almost always the better decision: an all at once switch bets the entire operation on a single day.
And if we cannot explain what we need
You do not have to. That is our part of the job, and the first phase exists for it: you describe the problem, not the solution. That is enough.
In fact, when a client arrives with the solution already decided ("I need a CRM with these modules"), the first thing we do is step back one square and ask what they want to achieve. Sometimes the answer is the same, and sometimes it turns out the problem was a different one and it is solved with half the budget.
